The most common call we get from homeowners in Lake County and Porter County isn’t “I need a new roof.” It’s “I have a leak — do I need to replace the whole thing?”

The honest answer is: it depends. And any contractor who tells you automatically without seeing your roof is either guessing or selling you something.

Here’s the framework we use to make this decision for every homeowner who calls us.

The General Rule of Thumb

Repair when: Your roof is less than 15 years old, damage is isolated to a small area, and the overall structure is sound.

Replace when: Your roof is 20+ years old, damage is widespread, or repair costs exceed 30-40% of replacement cost.

But there’s more nuance than a rule of thumb — here’s how to think through your specific situation.

Factor 1 — Roof Age

Asphalt shingles in Northwest Indiana and northern Illinois have a realistic lifespan of 20-25 years. Our lake-effect snow, freeze-thaw cycles, and severe storm season accelerate aging compared to the manufacturer’s rated lifespan.

  • Under 10 years old: Almost always repair, even for significant damage
  • 10-15 years old: Repair if damage is isolated. Start planning for replacement
  • 15-20 years old: Evaluate carefully. Repair may be postponing the inevitable
  • 20+ years old: In most cases, replacement makes more financial sense

If your roof is 18 years old and you’re repairing a significant section, you’re investing money in a roof that has 2-5 years of life remaining. A full replacement gives you 25 years of coverage — and potentially insurance coverage if the damage is storm-related.

Factor 2 — How Many Layers Are Already On Your Roof

Indiana building code allows a maximum of two shingle layers on residential roofs. If you already have two layers and need significant repairs, you’re looking at a full tear-off and replacement regardless — you can’t add a third layer.

Factor 3 — The Nature of the Damage

Isolated damage (repair candidates):
– A few missing or lifted shingles from a wind event
– One cracked pipe boot causing a single leak
– Failed step flashing at a chimney
– Hail damage limited to a small section

Widespread damage (replacement candidates):
– Granule loss across most of the roof surface
– Multiple sections of cracked or curling shingles
– Widespread hail bruising across all slopes
– Systemic flashing failures at multiple locations
– Any soft spots or decking rot below the shingles

Factor 4 — The Insurance Equation

If your damage was caused by hail or wind, your insurance company may cover full replacement — which changes the math entirely. A $500 repair vs. a $15,000 replacement sounds obvious. But if the replacement is covered by insurance and the repair is out of pocket, the calculus shifts.

This is why we always document and assess storm damage thoroughly before recommending repair over replacement. Many homeowners don’t realize they have claimable damage that would cover a full replacement.

Factor 5 — The “30% Rule”

A widely used industry guideline: if repair costs exceed 30% of full replacement cost, replacement typically makes more financial sense.

On a $14,000 replacement, that’s $4,200. If you’re looking at $3,500+ in repairs on an aging roof, you’re often better off replacing it — especially if you can use insurance coverage for storm-related damage.
